So let's go back to what we aretalking about, and it is what is
happening in the brain.
Okay, here is the science.
Your prefrontal cortex is theCEO of your brain.
Your prefrontal cortex or PFC isyour decision-making center of

the brain.
It runs strategic thinking,impulse control, and high
quality decisions.
It also gets tired, just like amuscle.
The research on decision fatigueis clear.
The more decisions you make, thelower the quality of each

(02:07):
subsequent decision.
Judges give harsher sentenceslater in the day.
Surgeons make more errors in theafternoon procedures.
Leaders approve lower qualityinitiatives after long
decision-heavy meetings.

This is not a disciplineproblem.
This is neurochemistry.
Now add AI into that equation.
Think about AI actually and whatit does in most organizations.
It generates more options, itsurfaces more data points.

It creates more recommendationsthat still require a human to
review, evaluate, and approve.
AI has not reduced decision loadfor most leaders, it actually
multiplied it.
The Stanford AI Index 2026 notedthat executives are facing

(03:11):
unprecedented cognitive overloadas AI becomes embedded in their
daily work.
The constant stream ofAI-assisted decisions is
accelerating burnout anddegrading strategic thinking
quality.
So executives are findingthemselves not able to sleep at

(03:34):
night.
Or they say they cannot turntheir brain off.
Or they could be on their couchat 2 a.m.
watching TV, not retaining onesingle word of what they are
watching.
Or they lash at the peoplearound them for no reason.
Or they just feel overwhelmedall the time, or they're just
tired no matter what they thinkrest is.

All these are actually thesymptoms of being burned out.
So that is not an opinion.
The burnout and the fatigue andthe cognitive decline or
overload, that is not anopinion.
That is data.
The signs you are already in it.

So let me share with you how doyou know if AI decision fatigue
is happening to you right now.
Here are the signs.
You started defaulting towhatever is easiest instead of
whatever is right.
You are approving things fasterbecause you're tired of thinking

(04:43):
them through.
You feel irritable aftermeetings where you had to make
multiple fast calls.
You go home and you cannot makea simple dinner decision.
Your brain is done.
Your brain is toast, no punintended.

(05:07):
I spoke with a CEO last quarter,sharp, experienced.
He told me he used to trust hisgut in meetings.
Now he second guesses everythingbecause there is always more
AI-generated data to consider.
He said, I have more informationthan ever, and I feel less

(05:32):
confident than ever.
Ironic, no?
That is not an informationproblem.
That is a brain problem.
When you overwhelm theprefrontal cortex, one of two
things happens.
Either it hands decision makingoff to the amygdala, which is

(05:56):
your threat response system oryour reactive brain, or it shuts
down and you go numb.
Neither of those produces goodleadership.
That is what I call the AIcompetency freeze.
You have the tools, you have thedata, and your brain cannot

(06:22):
process it into action.
So I want to share with you nowwhat regulated leaders do
differently.
And you might ask, what protectsme?
Right?
First, time box your high stakesdecisions.

(06:47):
Schedule your most importantdecisions for when your
prefrontal cortex is at itspeak.
For most people, that ismorning.
Before the day depletes you, donot let your calendar fill that
time with email and statusmeetings.

(07:09):
Second, create decision-freezones.
Not every AI-generatedrecommendation needs your
personal review.
Build systems and trust yourpeople.
Distributed decision making isnot a leadership weakness.
It's a neurological strategy.

(07:30):
Delegation at its best.
And we know why we don'tdelegate, don't we?
We say a lot of reasons, is Ican do it faster, it's gonna
take me less time to do it, I'mnot sure if it's gonna be done
the way I want it.
And honestly, all that speaks toinsecurities.
When you don't delegate to yourpeople, obviously the

confidential stuff cannot bedelegated, but when you don't
delegate, you do not delegate toyour people, you are doing them
a disservice.
You're not helping them grow,you're not developing them as
leaders.
Third, regulate before youdecide.
A two-minute physiologicalintervention before a high

(08:14):
stakes decision, like breathing,movement, even stepping outside,
resets the prefrontal cortex.
This is not soft woo-hoo outthere, it is science.
Our brain is very easilydistracted.
It's like if you press a buttonon your laptop to reset it to

(08:38):
start from scratch.
This is exactly how your brainworks.
The leaders I work with who dothis, they describe a different
quality of thinking.
Clearer, less reactive, morealigned with their actual

(09:00):
values.
And here is the paradox.
The leaders who protect theirbrain capacity make fewer
decisions per day.
And every one of those decisionsis better.
That is regulated leadership,and it's the edge in an AI

(09:23):
saturated world.
So let me wrap it up with thethree main points to protect
yourself before I leave youtoday.
First, time box your high stakesdecisions, meaning schedule them
when you are at your highestenergy of the day.
And you know when it is.
Some people it's the morning,some people it's after lunch.

(09:45):
You know your energy high, andthat's when you make your most
either difficult or most highpriority decisions.
Number two, create decision-freezones, meaning that not all
decisions you have to take them.
Trust your people, train themwell, develop them well, and

(10:05):
delegate those decisions tothem.
Third, regulate before youdecide.
A dysregulated leader cannottake a regulated decision.
It just doesn't work that way.
And remember, you cannot givewhat you don't have.
I always say this.
This is my favorite one.
If you're not regulated, youcannot take a regulated

(10:29):
decision.
Dysregulated leaders takedysregulated decisions.
And you don't want to be in thatcorner.
These are the main threetakeaways.
Simple to apply, you just needto apply them.
