AI mandates are being issued.
Rollout plans are being built.
Timelines are being set.

And most of these initiativesare going, guess that, to fail.
Not because the technology isbroken, not because the
employees are lazy or resistantor not smart enough.
But because the nervous systemwas never invited to the

conversation.
And without that invitation, thebrain cannot do what you are
asking it to do.
Stay with me.
By the end of this episode, youwill understand exactly why your
AI adoption is stalling.
You will understand what isactually happening in your

Now, here is what mostorganizations do when they
encounter that statistic.
They assume the rollout waspoorly designed.

From an evolutionary standpoint,it's constantly scanning your
environment, building models ofwhat comes next, and keeping you
safe based on those models.
When things are familiar, whenthe environment matches your

expenditure, low threatdetection, high efficiency.
When change arrives, everythingshifts.
Everything that we know changes.

The brain cannot predict whatcomes next.
And when the brain cannotpredict, it does not stay
neutral.
It does not wait and see.
That's not how our brain werecreated.
Our brain cannot live in chaos.
Our brain cannot live in notknowing what happens to the

point where it will recreatethings, even if they're not
true, just to fill the gaps.
So our brain does not wait andsee, it immediately moves into
threat scanning mode as well.
This is not a character flow.
This is not a sign that someoneis opposed to progress.

That is the human nervous systemdoing exactly what 200 million
years of evolution design it todo.
Now here is the piece thatmatters most for every leader in
this room.
When the threat responseactivates, when the brain shifts
into the scanning mode, theprefrontal cortex, the part of

your brain responsible forrational thinking, strategic
reasoning, creative problemsolving, learning new skills,
and managing complexity, startsto go completely offline.
Blood flow literally shifts awayfrom it.
No oxygen.

The amygdala takes charge.
The amygdala is our threatcenter.
The nervous system prepares forfight, flight, or freeze.
This means that when you issuean AI mandate without first
creating the conditions forpsychological safety or change
management, you are not leadingorganizational transformation.

You're triggering a biologicalsurvival response at scale.
Across every person in thatroom, across every person who
reads that email, across everyteam that hears about the
rollout from a manager who heardabout it, from a director who

heard about it from theexecutive who delivered it,
without first regulating theirown nervous system.
And you cannot learn a new toolwhen your brain is in survival
mode.
You physically cannot.

If you feel to keep up, therewill be consequences.
You don't have a choice in this.
That is not safety language.
That is a threat languagedressed in corporate strategy
framing.
And I want to show you the datathat confirms what I see
repeatedly in my work withexecutive teams.

stressor that is from Gartner.
Only 43% of employees say theyhave the capacity to absorb the
changes their organization iscurrently asking of them.

Or hear it again.
Not slightly higher turnover,two and a half times higher.
And who leaves first?
Your strongest people.
The ones who have options, theones your organization can least

They are not leaving because theAI tools was too complicated.
They are leaving because thenervous system has been running
on threat activation for so longthat they have made a biological
calculation.
This environment is no longersafe enough to be worth staying

So let's talk about thefrustration zone.
There is a pattern I seerepeatedly, and I want to name
it clearly because if yourecognize your organization in
this description, thatrecognition is actually the
beginning of the solution.
I call it the frustration zone.
Leadership decrees AIeverywhere.

There is enormous urgency at theexecutive level.
Bold announcements get made.
But the infrastructure does notmatch the urgency.
The data systems are siloed andunreliable.
The teams have not been trainedon what good AI use looks like

in their specific roles.
The use cases are unclear, andmost critically, the why was
never truly explained.
It was just announced.
What follows is a predictablesequence.
Initial enthusiasm from earlyadopters, rah-rah-ra, creates

visible momentum.
Leadership sees the early winsand pushes harder.
The teams who are not naturallyearly adopters feel the pressure
increase before they feel anysupport increase.
Enthusiasm curdles intowhiplash.
Whiplash becomes quietresistance.

Qui resistance becomes employeesgoing underground with
unapproved tools to meetproductivity demands they are
now under, which creates anentirely separate security and
organizational trust crisis.
Shadow AI, anyone?
This is not a technologyadoption problem.

This is a nervous system problemthat was handed a technology
rollout and told to perform.
So what the cascade looks likefrom the inside, or what is the
cost associated with that?
Let me walk you through exactlywhat happens when an AI mandate
hits a dysregulatedorganization.

I want to show you the fullcascade because most leaders
only see the final symptom.
They never trace it back to thefirst event.
Or patient zero.
It starts with one moment, oneannouncement, one meeting where
the mandate was delivered.
And here is the piece thatchanges the trajectory of

everything that follows.
The leader who delivered was notin a regulated state when they
did it.
I do not mean where they werevisibly panicking, but most
executive level leaders arequite good at presenting calmly.
But there is a differencebetween performing calm and

being regulated.
The performance is in the voiceand the words.
The nervous system state is inthe body.
The microexpressions, the pace,the energetic quality of the
presence in that room.
Your team reads your nervoussystem before they hear your

already biologically reducedyour chances of success on any

The brain has a finite capacityof absorbing uncertainty and
stacking multiple changes on anervous system that is already
in threat mode does not increaseadaptation, it reduces it.

I want to share something frommy practice, and I'm
deliberately keeping all detailsvague to protect the people
involved.
I worked with a director who hadspent the better part of a year
building the business case foran AI platform.
She knew the ROI inside out.

She had piloted with a smallteam.
The results were genuinelyimpressive.
She had full executivesponsorship.
She was, by any strategicmeasure, set up for success.
The rollout announcement wentout on a Friday afternoon.
By Monday morning, she had 19emails waiting for her.

Different senders, differentdepartments, all carrying
essentially the same underlyingmessage, wrapped in different
language and different levels ofprofessional restraint.
People wanted to know what thismeant for their jobs.
Change management 101.
When we have a change managementprocess, we always start with

what is not changing.
To offer that part of safety forthe brains, for the people that
are listening.
She had never once addressedthat question in the rollout
plan.
Not because she was careless ordismissive, because she was so
focused on the opportunity, soexcited about what the
technology could do that she hadforgotten to speak to the

threat.
She had answered the strategicquestion without ever answering
the biological one.
And the biological one is alwaysthe first one.
She came back, she passed thetraining schedule, she convened
small group conversations, sevenor eight people at a time,
(20:26):
before any softwaredemonstration happened.
In those conversations, she didsomething that felt risky, but
was actually the highestleverage thing she could have
ever done.
She named the fear out loud.
She said, I know some of you arewondering what this tool means
for your role.

Let's talk about that right now.
Before we talk about anythingelse, that one act, naming the
threat before asking people tolearn anything, shifted the
nervous system state in everyroom she entered.
People exhaled.
The amygdala began todown-regulate.

And then and only then didpeople have the biological
capacity to engage with what shewas actually asking them to
learn.
Her department's adoption ratesended up three times higher than
comparable departments that runthe same rollout without that

That is measurable outcomeproduced by biology based
leadership.
So the science of the 20 minutewindow that I want to share with
you, I want to give you one morepiece of neuroscience before we
get to solutions.

A single 20 minute activation ofthe stress response can impair
cognitive flexibility for up tothree.
Hours afterward.
Think about what that means inpractical terms.
If your organization runs anall-hands meeting at 9 in the

morning where you deliver the AIinitiative update with urgency
and consequence language andthen schedules the first AI
training session at 10 30, youhave biologically ensured that
the training session will be farless effective than it could
have been.
You're not dealing withdisinterested people.

You're dealing with people whoseprefrontal cortex is temporally
suppressed because what happened90 minutes earlier.
The brain that was supposed tolearn the new tool is still
running a stress response fromthe mandate.
Timing matters.
Environment matters.

people to absorb something newmatters more than most leaders
know.
So what regulation first AIleadership actually looks like,
I want to be direct here, okay?
Because when I introduce theconcept of nervous system

of, is she suggesting a runnermeditation session before the AI
demo?
No, no, that's not what I mean.
Regulation first leadership is aspecific sequenced
evidence-based approach to howyou architect the change

experience.
It does not show, it does notslow down the initiative.
When it's implemented correctly,it dramatically accelerates
adoption.
Because when people feel safe,the prefrontal cortex stays
online.
A brain with an onlineprefrontal cortex can learn new

tools, tolerate uncertainty, andadapt to changing demands.
A brain in threat mode cannot doany of those things, no matter
how good the training is.
Here is what regulation first AIleadership looks like in
practice.
Step number one (24:13):
answer the
threat before you teach the
tool.
This is not optional.
It's the prerequisite foreverything that comes after it.
Before any AI training begins,before any demonstration, before
any rollout timeline iscommunicating, someone with
genuine leadership credibilityneeds to stand in front of the

affected teams and name what isactually in the room.
No platitudes, no I no changecan be challenging for some of
us.
No, not palliative treatment.
That language signals thatleadership is not safe to be
honest with.

Because leadership is not beinghonest.
Be specific, directacknowledgement.
Something like some of you arewondering if this tool is going
to change what your job lookslike.
Some of you might be wonderingif your role is going to exist
in the same form in two years,or even if it's going to be

there.
I want to address thosequestions directly right now
before I show you anything aboutthe platform.
When a leader does this,something neurologically
significant happens in the room.
The amygdala starts todownregulate.
The threat that was unnamed andtherefore massive becomes
something named and thereforecontainable.

And when a threat iscontainable, the brain does not
have to dedicate all of itsresources to scanning for it.
You are not selling optimism.
You are providing certaintywhere you can, and certainly
even about difficult things, isa neurological resource that the

brain uses to rebuild itscapacity for learning.
Step number two, sequence in thechange.
The order of events matters morethan the content of the events.
There is counterintuitive formost leaders who have been
trained to focus on the qualityof the strategy.
But neuroscience is very clear.

What comes first shapeseverything that follows.
Conversation before training,dialogue before demonstration,
questions before answers,acknowledgement before ask.
This is precision leadership.
You are working with thearchitecture of the human brain
instead of fighting it.
And when you do that, you stopburning resources on compliance

theater and start buildinggenuine adoption.
Step number three (26:49):
create
completed cycles.
The brain needs completed cyclesto produce the dopamine response
that makes new behaviorsneurologically sticky.
This is not about praise cultureor positive reinforcement as a
philosophy.
This is about the chemistry ofbehavior change.

When you roll out AI adoption,build in small tasks that get
completed and acknowledgedearly.
Not progress towards a goal, butcompletion of a specific thing.
The brain response to the closedloop, not the ongoing journey.
A team that completes a small AItask in week one and is

from a team that has been givena large adoption goal and is
tracking towards it.
Both are moving.
Only one is producing thedopamine cycle that makes the
behavior want to repeat itself.
Because the body wants to feelthat euphoria over and over

This is why organizations withregulation first change controls
see three times higher AI tooladoption within 90 days.
Not because they worked harder,because they worked with
biology.
The framework that holds thistogether, in my work with the
executive, I use my proprietaryframework called Brain.

creates the specificneurological condition required
for lasting leadership change atorganizational transformation.
It's not a motivation system,it's a mechanism and it's a map
of the biology.
And when leaders work throughit, what changes is not their

of what their people's brainsactually need in order to adopt
it.

The technology is the easy part.
I mean that without irony.
The software works, the toolsare genuinely powerful, the use
cases are real and meaningful.
Organizations are adopting AIthoughtfully, with regulation

built in the process, are seeingoutcomes that justify the
investment.
But the humans have to be readyto use it.
And readiness is a nervoussystem state, not a training
event.
You cannot train your way into aregulated nervous system.
I always say that.
You have to create theconditions for it.

This is not soft work.
That is the hardest and highestleverage work a leader can do
during an AI transformation.
Leadership does not fail.
Nervous systems do.
And nervous system with theright leadership can be
regulated.
This is not resignation.
This is the most optimisticthing I can tell you because
