Not the strategy, the nervoussystem driving the strategy.
If we don't treat the root, thesymptoms will always come back.

And today we're talking aboutthe most dangerous performance
happening in corporate Americaright now.
Can you guess what it is?
It's faking AI fluency.

(01:46):
According to IBM research, only49% of top executives actually
use the AI tools they fund.
Let that land.
Half of the leaders signing offon AI investments have never

opened the platforms their teamsare expected to master.
So I want to ask you a question.
How do you think that leadershiprelationship with the teams that
are using it is going?

(02:34):
What if they go to thatexecutive and ask them a
question?
What would be the confidencerate in that response?
How is the trust between teamsand those executives working?
All this comes to my mind when Iread things like that.

(02:57):
It doesn't make me feel verycomfortable.
So the executives are signing onAI investments that they have
never opened, and they areexpecting their teams to master
it.
And yet the boardroompresentations continue.

(03:22):
The confident languagecontinues.
The strategy decks continue.
Why?
Because the brain is doingexactly what it was built to do.
Why leaders fake it?
Here is what most people getwrong about this.

(03:45):
They think it's arrogance orlaziness, or that leaders simply
do not care enough to learn.
But that is not what'shappening.
The brain hates lookingincompetent, especially at the

(04:05):
top.
So let me explain this simply orin a simple way.
When a leader feels exposed, thenervous system does not treat it
as a learning opportunity.
It treats it as a threat.
The same threat circuitry thatfires when you are physically in

(04:28):
danger fires when your statusfeels at risk.
Status loss.
Competence doubt.
Public exposure.
These register in the brain assurvival threats.

So what does a dysregulatednervous system do with that
threat?
It protects, it performscertainty.
The word is performs.
It uses confident language.
It references AI tools inmeetings without admitting it

(05:16):
has never logged into one.
The irony of that, huh?
It produces the appearance offluency because admitting the
gap feels like the greater risk.

(05:38):
And here is the cruel irony.
The performance looks exactlylike confidence from the
outside.
You cannot distinguish it.
Nobody in the room challengesit.
The team doesn't push back, andthe board does not probe.
And so the performancesolidifies.

I had a conversation recentlywith a senior leader who had
been championing herorganization's AI transformation
for over a year.
She had been in every meeting.
She had approved the budget.
She had spoken about it atcompany all hands.

(06:22):
She told me quietly that she hadnever actually used the two
tools.
Not once.
You can imagine the look on myface.
She said, I kept meaning to, andthen I kept getting pulled into
the next thing.

(06:43):
And then it felt too late toadmit I hadn't started.
That is not a character flow.
That's a nervous system inself-protection mode.
And it happens in organizationsevery single day.
What does it cost?

(07:04):
Here is why this matters beyondthe individual leader.
Every decision your team makesis downstream of what you
signal.
Not what you say, what yousignal.
If you perform certainty, yourteam mirrors certainty.

(07:25):
They do not raise concernsbecause the leader has not left
room for concerns.
They don't slow down because theleader appears confident.
They do not name the gapsbecause the gaps have been
erased from the officialnarrative.

(07:45):
False certainty produces realconsequences.
Wrong investments.
Money put into tools theorganization is not ready to
use.
Wrong timelines.
Roll out plans built onassumptions nobody has tested.

(08:07):
Wrong talent decisions.
Hiring or restructuring based onAI capabilities that do not yet
exist inside the team.
And here is the piece thatbreaks my heart every time.

(08:28):
The team knows they almostalways know.
A leader can perform fluency ina meeting, but the team is
watching everything.
They see who asks smartquestions and who reflects.

(08:48):
They see who engages with thetools and who never opens them.
They see the gap between therhetoric and the reality, and
they go quiet.
Not because they agree, becausethey have learned that namely
the truth is not safe here.

(09:09):
Trust erodes in silence, not inconflict, in silence.
A 2026 Deloitte report foundthat 60% of executives say they
use AI in their decisions, butonly 5% manage it well.

(09:30):
And I know I shared that beforewith you, but it's so important
that I need to keep remindingyou of that.
The gap between what is claimedand what is real is not a data
gap, it's a nervous system gap.
A leader operating from threatcannot tolerate not knowing.

(09:52):
So they perform knowing, and theorganization pays the cost of
that performance for years.
So, what does honest AI fluencyactually sound like?
I want to be clear aboutsomething.
I'm not asking leaders to be AIexperts.
That's not the job.

(10:13):
The job is to be honest aboutwhere your knowledge ends.
Let me give you the actuallanguage.
For example, I'm learning thisalongside you.
That sentence right there, sixwords.
Those six words do more fororganizational trust than a

(10:35):
dozen confident presentationsbuilt on things you have not
tested.
Here is what I understand, andhere is where my knowledge ends.
That is not weakness, that issafety.
When a leader names the edge oftheir knowledge, they give the

(10:55):
team permission to do the same.
The team stops protecting theleader from the truth.
Information flows, real problemsget surfaced, and real solutions
get built.

(11:18):
This is why I work with leaderson the nervous system underneath
my strategy.
My brain framework is built onthis premise.
Regulation comes beforestrategy.
A leader who cannot regulatecannot lead an AI
transformation.
They can manage one, they canperform one, but they cannot

(11:43):
actually lead it.
The difference between managingand leading shows up in moments
exactly like this.
A leader who manages will keepthe performance going as long as
possible.
A leader who leads will name thegap and build from there.

(12:05):
I want you to think about oneleader you know right now who is
performing AI certainity.
You have one in mind.
You have you probably havethree.
Now think about it how what itwould cause that leader
specifically to say out loud, Idon't know as much as I have

(12:29):
been acting like I know.
The cost is real, it'srelationship risk, its status
risk, its authority risk, andI'm not minimizing it, but weigh
it against this.
What is it costing the teamevery single day that the

(12:51):
performance continues?
What decisions are being madebadly?
What talent is quietly losingconfidence in leadership?
What AI investments are beingbuilt on a foundation that
nobody has actually stresstested?

(13:14):
The cost of honesty is visibleand immediate.
The cost of perform certainty isinvisible and compounding.
The most dangerous words in anAI strategy meeting are not, I
don't know.
They are, of course, we arehandling it from someone who is

(13:39):
not.
The brain built that sentence toprotect the leader.
The organization cannot affordwhat that sentence actually
costs.
If you're sitting with anyrecognition right now, that is
not shame.
That is information.
Your nervous system knows thedifference between performing

certainty and building it, butso does your team.
