hundreds of millions on AI andlosing their best people at the

Gartner published research thisweek that stopped me.
Enterprise AI tools are reachingmanagers and executives first.
Not the workers doing thecomplex daily work that AI is

actually supposed to help.
The tools are going to the top.
The people who are supposed tobe adopting are watching.
This is not a technologyproblem, it's a nervous system
problem.
And by the end of this episode,you will understand exactly why
that changes everything aboutyour AI retention strategy.

So let's talk about the crisis.
What is actually happening?
Let me tell you what is forminginside your organization right
now.
It's not a skills gap, it's nota motivation problem, it's not
even a change resistance issue,though that is what most leaders
call it when they see it on thesurface.

It's a divide, an access divide,and it's sending a signal to
your best people that mostleadership teams are not reading
in time.
Gardner's research this weekconfirmed that high performance
has been describing for months.
AI tools are lending inexecutive suites and senior

management layers first.
The frontline specialists, thesubject matter experts, the
people who do the detailedcomplex work that AI is supposed
to augment, they have beenwaiting.
They're watching the dashboardrollouts and the executive
briefings and the quarterly AIupdates, and they are doing

their daily work the same waythey did it last year.
Now, I need you to understandwhat your nervous system does
with that information because itdoes not process I do not have
access yet as an administrativefact.
It does not file it underIT-phazed rollout Q3.

It treats it as a social threat.
Here is the neuroscience forthat.
Your brain has a threatdetection system that runs
without your permission.
It doesn't just scan forphysical danger, it scans for
social signals.
Every moment of every day, somepart of your nervous system is
asking, Am I valued here?

Do the people making decisionssee me as essential or
expendable?
This is the polyvagal science.
Stephen Porger's research on theautonomic nervous system tells
us that human beings are wiredto scan social environments for
cues of safety and threat.

We did not evolve to be solooperators.
We evolved in social groupswhere inclusion meant survival
and exclusion meant danger.
This is not a metaphor.
That wiring is still live.
It runs in your employees'bodies right now, in every

meeting, in every resourceallocation decision, in every AI
rollout that skips the peopledoing the work.
When a high performer watchestheir organization invest
heavily in AI and sees thosetools go everywhere except to
them, the nervous system doesnot conclude they forgot about

It concludes I am not thepriority.
And here is what happens themoment the nervous system
reaches that conclusion.
Three things stop creativethinking, discretionary effort,
and loyalty.
Not because the employee decidesto withhold them, because the

In threat environments, thebrain conserves resources.
It stops generating ideas thatmight not be used.
It stops going beyond what'srequired.
It stops investing emotionallyin a place it has read as

That employee is not talkingabout a great performance
review.
They are not talking about acareer development conversation.
They are describing oneregulated human who is still

else is sending threat signals.
The AI access divide is one ofthose threat signals, and right
now it's running at scale acrossorganizations that think they
are executing a technologystrategy.

Let me give you the numbers.
I know executive audiences needthe data alongside the
neuroscience.
Atlassian published researchthis week alongside the Gartner
finding.

Sit with that.
This is not a productivity gain.
That is a speed trap.
The executive layer is movingfaster.
The rest of the organization iswatching.
The gap between leadershipvelocity and team capacity is

widening.
And the metric the board getslooks great until the results do
not match it.
Deloitte's 2026 Human CapitalReport adds the human layer.
56% of organizations designtheir AI strategy for business
outcomes only.

Not evaluating it.
These are organizations that didnot include people in the
calculation to start with.
And then they wonder why the ROIis not materializing.

They are looking for the answerin the technology stack.
The answer is in the nervoussystem of every person who was
told to adopt without beinggiven safety.
AIHR 2026 data shows that 75% ofemployees are not confident

using AI day-to-day.
Not resistant, not refusing, notconfident, they were never given
the regulated environment tolearn in.

DDI's global leadership forecasttells us leader preparedness for
change dropped from 25% to 13%in five years.
Less than one in seven leadersfeels prepared to lead the
transformation they are beingasked to lead.

When the leaders at the top aredysregulated under the pressure
of board mandates, theregulation collapses through the
whole system.
The team has no one toco-regulate with.
Compliance replaces engagement.
Quiet compliance is not a goodsign.

It's a nervous system inshutdown.
Now let me bring this toretention because this is where
the cost becomes irreversible.
CEO departures hit a record20,221 in 2024, according to
challengers Gray and Christmas.

When the most visible leadersare cycling out at that rate,
the signal it sends through theorganization is the following.

One manager, one regulatedhuman.
That is what stands betweentheir best work and their exit.
You cannot recruit your way outof a nervous system problem.
So what regulated leaders dodifferently, or what can be the
solution?

Here is the number that shouldbe in every AI business case
that goes to a board.
DDI found that organizationswith regulated leaders produce
2.6 times the financialperformance of organizations
with dysregulated leaders.
2.6 times, not 10% better, not amarginal lift, but 2.6 times the

performance.
And it's not coming from abetter AI tool, it's coming from
a nervous system that createsthe safety conditions for
creative thinking, discretionaryeffort, and loyalty to exist.
Scott Hutchison wrote in Inc.
magazine in February that trustis a biological state.

Trust is not a feeling, not acultured metric, a state.
Your brain continuously asks, AmI safe here?
And every action your leadertakes either answers yes or
answers no.
There is no neutral answer.

Those decisions are nervoussystem signals.
They answer the question allday, every day.

So what does a regulated leaderdo?
First, they read the nervoussystem's signal before the
resignation letter arrives.

regulation behind it changes thenervous system read of the

Third, they regulate themselvesfirst.

You cannot co-regulate adysregulated team if you are
dysregulated yourself.
You cannot give what you don'thave.
The nervous system follows themost regulated person in the
room.
If that person is you, your teamhas a safe harbor.
If that person is no one, thethreat environment runs the

That is what my brain methodaddresses for executives working
through AI transformation.
Not the tools, the nervoussystem layer underneath the
tools.
Because until that layer isregulated, no AI strategy lands
the way it was designed to.
The tools can be perfect.

If the human layer is running onthreat, the tools become
liability.
The access divide is fixable.
The nervous system damage itcreates if left unaddressed is
not fixed by closing the accessgap later.

The trust has to be rebuilt fromscratch.
And rebuilding trust in anervous system that has decided
it's not the priority takes waylonger than the damage took to
create.
The math is simple.
2.6 times.
That is not a wellness talkingpoint.

And it starts with one regulatedleader who reads the signal
before the Reddit.
That is what AI transformationactually requires from its
leaders.
