The neuroscience HR leaders need before they invest in another program

Why do high-performing leaders burn out even when they love their work?  And why do leadership programs that score excellent feedback produce almost no lasting change? The answer is the same: the nervous system. In this Forbes article like Edition episode, Sahar Andrade, MB.BCh, neuroscience-based leadership - neuroleadership consultant and Forbes Coaches Council member, based in California  explains why leaders under chronic stress cannot absorb, retain, or transfer learning regardless of program quality. 

When cortisol is elevated and the nervous system is in threat response, the prefrontal cortex goes offline. No facilitation overrides that biology. 

Sahar explains what the data shows about leader preparedness, what a regulated capacity deficit actually looks like, and what has to come before any program investment will produce real results. 

The missing variable in most leadership development is not skills. It is nervous system regulation, Human centered leadership and  Human centered AI  in this  workplace AI crisis are crucial for  AI adoption and AI integration

The answer is chronic nervous system overload. When a leader operates under sustained pressure, cortisol stays elevated, the prefrontal cortex loses capacity, and the brain starts running on threat responses instead of strategy. 

The most dedicated leaders burn out fastest because they override the warning signals longest. 

This is not a character flaw. It is neurobiology. 

And no leadership training will fix it until the nervous system is addressed first.

You invested in the program, the cohort went through
it, the feedback scores weregood.
Six months later, nothingchanged.
I hear this every week fromCHROs, from L and D directors,
from executives who attended theprogram themselves and are still

burning out.
So I want to answer the questionthat nobody in the training
industry wants to answer.
Why is it not working?
And you might ask, what is thatall about?
Right?
So let me start by this.
I'm Sahar Mdradi, I am your AIwhisperer, I'm a
neuroscience-based leadershipconsultant and neuroleadership

coach, and the answer livesinside the brain, not the
curriculum.
Most leadership developmentprograms are built on a premise
that sounds reasonable.
Teach the teacher or teach theleader better skills.
Give them frameworks.

(01:18):
Practice under low stakesconditions.
They will transfer the learningto real work.
The problem is that premiseignores the nervous system
entirely.
Totally.
It amazes me honestly, but it iswhat it is.

(01:39):
Your prefrontal cortex handleslearning, strategy, creativity,
and behavior change.
It is also the first thing to gooffline when your nervous system
is in threat response.
High performing leaders arealmost, almost, always in

(02:05):
chronic low-grade threatresponse.
Tight deadlines, highvisibility, constant demands,
boards, budgets, and teams allpulling at once.
Cortisol, your stress hormone,stays elevated.
And here is the part nobody saysout loud.

(02:29):
You cannot learn your way out ofa dysregulated state.
And you cannot get your way outof a dysregulated state.
It doesn't work that way.
The human brain was not createdthat way.
The brain anatomy and physiologywas not created for that.

(02:51):
So you can sit through six hoursof excellent content and retain
zero and retain almost nothing.
Because your brain was never ina state where learning could
actually land.
So you're set up for failurefrom the beginning.

(03:12):
I had a VP call me after atwo-day off-site retreat.
She said it was the bestleadership program she had ever
attended.
And that she remembered almostnone of it three weeks later.
She was not exaggerating.

(03:37):
That is what chronic cortisolelevation does to the memory
consolidation.
The content was excellent.
Her nervous system was not readyfor it.
What does this cost?
The program gets blamed.
The facilitator gets blamed.

(04:00):
Sometimes the leader attendinggets blamed.
Almost nobody looks at thenervous system state those
leaders walked into the roomwith.
Here is what the numbers say.
Seventy percent of seniorleaders report feeling

(04:21):
significantly more stressed thanthree years ago.
And now with AI, that number isalmost doubling.
Say they are unprepared to leadchange.
So imagine if your leaders andexecutives are not prepared to

(04:45):
lead change.
What does that do to the peoplethat are executing the change?
Remember, as leaders, we are thethermometer of our teams.
Whatever we walk in goes toaffect our teams.
We are not a thermometer, we area thermostat for our team.

(05:08):
Remember, I talked about thevagal response, the research
that was on that.
So if I'm a regulator, regulatedleader walking into my team,
that's what my team is gonnaget.
Regulated, regulation of thenervous system.
If I'm dysregulated no matterwhat I try to say, I will

(05:31):
dysregulate my team.
It's like being a lifeguardthat's trying to save someone
drowning, but they don't knowhow to swim.
This is what we're doing when weare dysregulating our
executives.
We cannot give what we don'thave.

(05:52):
And we cannot pour from an emptycup.
Leadership does not fail.
Nervous systems do.
So what happens here?
Like I said, numbers say this.

(06:13):
Again, I'm gonna repeat it.
70% of senior leaders reportfeeling significantly more
stressed than three years ago.
92% say they are unprepared tolead change.
Leader preparedness has droppedfrom 25% to 13%, almost half in

(06:37):
five years.
Those are not skill deficits.
Those are regulated capacitydeficits.
When a leader is burned out,they sit in your workshop, they
take the notes, they write theaction items, they go back to

(06:59):
the same environment that burnedthem out.
And the environment wins everysingle time.
Because you treated the brain asa learning machine.
It is first a survival machine.
And a survival machine does notcare about your learning

(07:21):
objectives.
So now imagine trying toimplement change for AI
integration and AI adoption.
Something that you're not evensure you understand.
You're not a tacky person, butyou are a strategic person.
And now your brain is running onempty because you're trying to

(07:45):
figure out that AI stuff thatthey that the board keeps
throwing at you.
So what you do, you pass it onto the ones under you.
But you're not only passing therules and regulations and AI
integration and AI adoption, youare passing your overwhelm.

(08:08):
You're passing your anxiety,you're passing your stress.
And the teams under you are notgonna say anything, they're just
gonna absorb everything you gavethem and nothing will be done.
That's why the AI projects arefailing at a tremendous high

(08:28):
rate.
Not because AI is bad, and notbecause your teams are bad or
are lazy or they don't know whatthey're doing, or they're not
technical, or they don't havethe skills.
It's because everybody's nervoussystem is dysregulated.
Leadership does not fail.

(08:50):
Nervous systems do.
And what amazes me is that noone, no one is looking at that.
No one is looking to the root ofthe problem.
And I'm gonna keep that in everysingle episode.
Go to the root to solve it.
In medical school, we used tosay, I mean, it's something
gross, but that's how weremember that.

(09:12):
If you have an abscess that haspus, use a knife.
Meaning you have to go tosurgery to remove all the pus to
close it on clean tissue.
You don't give antibioticsbecause antibiotics will hide
the signs and symptoms for awhile, and that abscess might be

(09:36):
growing to become somethingfatal.
But you don't know that becauseyou're masking the symptoms by
giving antibiotics.
That's an analogy for you.
You have pus, you use a knife,you execute at the root of the
problem to solve it.
So, what actually works?

(09:58):
The programs that get tractiondo one thing differently.
They address the nervous systembefore they address the
strategy.
Human-centered AI,human-centered leadership.
Not with meditation apps betweensessions, not with awareness

(10:20):
break on day two, with astructure, evidence-based
approach to understanding howeach leader's nervous system is
currently operating and what itneeds before it can lead.
This is the gap my work fills.

(10:41):
What I call a neuroscience firstapproach to leadership
development.
Neuroleadership.
Before any framework lens, theleader needs to understand their
own baseline.
Are they chronicallyhyper-aroused?
Are they shut down?

(11:03):
Are they oscillating between thetwo depending on the room they
walk into?
That self-awareness, thatself-knowledge changes
everything.
Because a leader who understandstheir own nervous system can
work with it instead of againstit, meaning less resistance to

(11:26):
change.
And once they can do that, theskills and frameworks you have
been trying to install willactually stick this time.
This is not a soft add-on togood leadership development.
It's the foundation.
Without it, your investment willkeep doing what it has been

(11:48):
doing.
Production, good feedbackscores, and not much else.
That's all you're gonna get.
You're just gonna get goodfeedback scores, nothing else,
no implementation, nointegration.
