This is a solo show.
Today I'm going to be talkingabout the art of delegation how
to build their own virtualassistant business, and realized

(01:05):
that many of my friends did nothave teams of their own, were
not delegating or giving up thetasks that they were doing over
and, over and over again, andtherein became the rub.
They were not able to be thedecision maker, have the big
vision of what they needed to doto move that needle forward
with more income, more freedomand the time back which, after

(01:29):
you all, get to the place ofthat success that you've been
going for.
The trick is knowing when it istime to let go.
There will be a transfer.
At some point where you get toa place where you have a little
more money than you have, timeand time becomes so precious.
So when you started yourbusiness, I imagine you didn't

(01:51):
imagine yourself doingeverything forever.
Yet here you are, writing theemails, editing your podcast,
posting social, managing yourinbox and also trying to be
present for your kids.
And in the beginning, whendoing all the things and wearing
all the hats can be excitingand new, there comes a point
where it can feel completelyoverwhelming, to a point where

I've seen many successful womenwant to quit completely because
they feel like they're a chickenwith their head cut off, or
things at home get so busy thatthey can't maintain the
management level that they wereable to before.
They don't have people in placeto hand the tasks off to.
So that is the schedule that is.

(02:32):
The goal of today is to talkabout what are the steps to
hiring successfully, what is theart of delegation, how to hire
and work with virtual assistantsin a way that feels aligned,
productive and life-giving.
I have a team of people thatI've worked with, some for
upwards of gosh I'm thinkingabout this and on my team I have

(02:53):
individuals that fulfill veryspecific roles for me that help
with my social media, with mypodcast, with my Pinterest.
I even, for some parts of mybusiness, will pay for recipes,
where I used to be in thekitchen, making, photographing,
doing the whole recipe creation.
There was a time in my lifewhere that made a lot of sense

(03:15):
and I had the time to do that,but now that I'm coaching and
blogging and podcasting anddoing social media, I needed
people that could do it evenbetter than me and in a way that
I could keep growing mybusiness without losing my mind.
So the step that I want you tothink about first is knowing
your zone of genius.

(03:37):
Before you delegate anything,you've got to know what you
shouldn't be doing, andsometimes that is a task that
can take outside perspective.
That's something that I willcoach a lot of people on is
actually going through andseeing what it is that you're
doing.
Well, what is that you'rewanting to do, and perhaps
something that you're reallygood at but it's not really

(04:00):
moving your business forward.
I want you to ask yourself whatare the tasks that I
procrastinate, resent orconstantly redo, because I hate
how they turn out.
I want you to make a list andhighlight what drains you?
What are those things that area must do, like they have to get

(04:21):
done, but they either make youfeel like you've lost the will
to live that sounds reallydramatic, but it just is things
that drains your energy or maybeit's something that you're like
gosh, I have a vision of whatthis, what I want this to look
like or how I want this tooperate, but I'm just not
cutting it.
So in the end it means you kindof end up shortchanging

(04:43):
yourself in the product and inyour energy, which is a double
whammy.
So I have a free, a free Bbelow in the link.
It's called a time audit, andyou can do this where you
actually go through and make areal account for what you're
doing day to day and what itlooks like in terms of your
energy leaks and how you may beself-sabotaging by really not

(05:08):
taking care of the mostimportant thing, but the thing
that's just right in front ofyour mind or in front of your
face at the moment.
That is number one knowing yourzone of genius.
One thing I always like tosuggest to people is to imagine
the tasks that require theiractual likeness.
Shoulders up is what I say.
So your voice, your mind, yourface.

(05:31):
A lot of things that we do forsmall online businesses is with
our likeness.
It could be a phone call thatonly you could make, or a video
that only you could record, or apodcast episode that requires
your voice.
Those are shoulders and upprojects Okay, anything that
shoulders down, meaningsomething that you would do with
your hands or, to think of itmore of like administrative

(05:55):
tasks.
Those tend to be the thingsthat you can hire out first.
So, whether that's maybe asocial media, maybe it's
community management, maybe it'sHR, maybe it's emailing, maybe
it is customer relations,whether you know that it could
be a phone call, but it doesn'trequire you necessarily.
So that's your first step.

(06:16):
Step two is to not hire fortasks, hire for outcomes.
So you don't just need someonewho knows Canva, you need
someone who can take yourpodcast episode and repurpose it
into five amazing social posts.
For you, hiring for outcomesmeans that they're solving
problems, not just checkingboxes.

(06:38):
So a good example of this is Ihave a wonderful person who
helps edit my podcast episodes.
This person cannot record or bethe person or the voice or my
face.
However, this amazing virtualassistant that's on my team
turns my videos into a YouTubevideo.
I also have video clips thatare cut and turned into smaller

(07:03):
short videos for reels, and thensocial captions that are pulled
from the hero content.
So, thinking about how you couldcreate a hero piece of content
whether that's a blog post,whether it's a podcast episode
or something like that that canbe repurposed for newsletters,
social captions, shorter videoslike reels, and turning

(07:26):
something that you created intomultiple different ways of
growing your business.
And when I say this a lot oftimes, when people have been
used to doing it themselves,they may say well, I really
enjoy creating the video.
I don't want to pass that off.
I have a very specific eye ofhow I want things to be done.
One thing that can happen oftenis that people in that

(07:48):
situation are so used to beingin control that they stop
themselves from even posting orediting the thing because they
get too wrapped up in the ideaof it being perfect, and that
can be bad.
Right, because I always saydone is fun, it doesn't have to
be perfect, and it's better toget something out and going

(08:09):
rather than to hold on to.
Either you don't have enoughtime or it's not perfect enough,
and that can stunt you fromgetting the things done that you
need to get done.

Step three is to set them up forsuccess.

Most virtual assistants don'tfail.
They were just thrown intochaos with no guidance.
Here is a thing that happens alot into chaos with no guidance.
Here is a thing that happens alot.
Entrepreneurs tend to bevisionary, big idea people.
They can also be verydistractible.
They're spinning a lot ofplates I'm saying they because
this is me too and the finedetails of keeping track of the

(09:38):
list or the schedule or thespreadsheet, as it were, is not
our top ideal way we want tospend our time, so that can turn
into two things where you needthis person, you need this
virtual assistant.
However, you don't know how toguide them.
This is something that I helpcoach people on as well that I
actually have a team where we'llcome together and problem solve

(10:00):
that next growth step for youand what does that look like?
But the first thing I alwayssuggest is that you set up a
regular cadence where you'rechecking in with your virtual
assistant, whether that isdigital, through email, or you
could do it through Marco Poloif you have a really close
connection with them, or texting.
But the number one thing thathappens a lot is that you may

(10:25):
hire someone on, but you don'tknow exactly what you need or
how to pass it over.
So that is where that timeaudit comes back into play.
Okay, you can also record gloomvideos of how to do things and
then share it with them.
Another idea is that you coulddo a recorded audio on ChatGPT

(10:45):
and then ask ChatGPT to turn itinto a SOP for you, which can
then help guide and help kind ofwork through what it is that
you do, because sometimes we'reso close to the thing that we're
producing or the business andhow we're running it that it can
be hard for us to even put itdown pen to paper.

(11:05):
So using audio can be reallyhelpful with that If you are
feeling a little stuck.
Another way of keeping track ofthings together is to have a
shared Google doc.
This is one of my favoritesbecause it is interactive.
You can see when someone isadding or changing something.
You can be on the same Googledoc at the same time.
When someone is adding orchanging something, you can be
on the same Google Doc at thesame time and it doesn't disrupt
things.
There are a lot of othermanagement systems that work

(11:29):
really well, like ClickUp, slack, trello and so on.
I mean Asana.
You go on and on.
There's so many, but startingwith a 30-minute check-in weekly
is a great place to start,depending on the workload that
you're dealing with.
Sometimes in the first weekit's every day for 30 minutes
and that's okay.

(11:49):
But remember that claritybreeds confidence for both of
you.
So if it's something that youneed to work on daily.
That goes to weekly, totallyokay.
Or if it's where you check inwith texting, that's great too.
Just remember that it takescommunication and it takes
building that trust.

(12:09):
You can't expect to bringsomeone in brand new and have
them read your mind I think thatthat happens a lot too is that
people assume that theyunderstand your business as well
as you do, and that's just notthe case.
It will take clarification,patience and knowing that as
that confidence grows, you cangive that person more and more

(12:29):
tasks to fulfill.
Step number four is tocommunicate like a leader, not a
micromanager.
Tell them what success lookslike and let them know that they
own it.
They own how that happens.
Giving feedback early andpraising often is important.
If something's off, don't ghost.

(12:49):
You need to coach.
Avoidance is never going tohelp anyone and so many times,
especially if you yourself arebusy, or perhaps you're a people
pleaser or maybe you don'texactly know how to manage yet,
own that and say, hey, we'redoing this together, and there

(13:11):
are some projects that I wantdone a little bit differently.
This is an example of what itwould look like.
This can be done through email.
This can also be done throughemail.
This can also be done through avideo conference like a zoom
call or something like that.
Another really helpful way ofdoing this is through loom.
If you are creating physicalproduct, that's a way that you
could record it and send it back.

(13:32):
Marco Polo is a nice optionbecause you can record it like a
walkie talkie video.
There was one time when I wasdesigning a journal and there
were a lot of physical layoutelements to this project, and so
my designer would take a videoof the project that she was

(13:53):
working on and saying, well,this is what it looks like right
now.
What do you think about this orthat?
Do you like the spacing, do youlike this font?
And then I could look at it inmy own time, because as a busy
mom, sometimes it's hard to havemultiple meetings.
You don't want, you, don't?
You just don't have time forthat.
So Marco Polo was a cool way tovisually be able to see and
kind of tag team and be like Ooh, I like that.

(14:14):
Maybe make this part a littlelarger and add this element on
the side.
And it was awesome for us.
But do not ghost Whatever itlooks like for you.
Find out a way that makes themost sense.
I have told virtual assistantsof mine that I've worked with in
the past I am much more likelyto see a text message than I am
to see an email.

(14:35):
I have so many emails.
I get a lot of PR and spam andreal emails.
Even my kids' emails get lostsometimes so I say text me
please.
That's the best way to get me.
Number five is to let it bemessy at first.
You will probably still do someof the tasks out of habit and
you'll be tempted to just do ityourself.

(14:55):
That's very much, as a mother,the mindset that we take on a
lot of times where we know wecould do it better because we've
been doing it forever.
And I use this analogy, whichis kind of silly, but it makes a
lot of sense to me.
It's like teaching your kidshow to clean the bathroom for
the first time and when they arefirst learning to clean the
toilet, and it is not done theway you would do it, it's just

(15:19):
not.
But it takes the patience ofthe positive critiques and to
also allow delegation to growand commit to letting go,
because eventually those taskswill become better.
Repetition breeds betterresults, just like you do, just

(15:39):
like you need reps at the gym.
Letting go is going to feeldifficult.
It's going to feel hard,especially when there's a big
mix up.
It will happen, and so that isa conversation that's important
to have at the beginning of therelationship is that mistakes
are going to happen and that'sokay.
Clear communication fromyourself and from your assistant

(16:00):
is key to success for long-termrelationships.
That's where your time andpeace and scalability begin is
when you were able to accomplishthese five steps.
So delegation isn't just aproductivity hack.
It's a leadership shift.
It's the moment you stop beinga solo operator and start

(16:21):
becoming a true CEO, because youallow yourself to step away
from the day-to-day tasks andlook at the big picture.
