then, second, what those actualcosts of a redo are.

This week we reveal the key toreducing those painful costs of
rework by minimizing the amountof contamination we allow into

our paint booth environment andpaint work.
To begin with, by implementingnot only an equipment
preventative maintenance programbut better spray booth hygiene
and pre-paint practices thatwill guarantee cleaner outcomes.
Now, you've heard the oldsaying an ounce of prevention is
better than a pound of cure,right?
Well, this episode truly drivesthat message home.

Now, as I explained in our firstepisode, there are three main
sources of where thecontamination originates from
the vehicle, the booth and thepaint tech.
And after an extensive study Idid on this subject preparing
for this series.
There were a few things thatwere a little surprising about
the results and a few facts thatI expected that were strongly
reinforced by the study.

As a source of dirtcontamination, the vehicle
played a smaller role than Iwould have thought, as low as
only about 10% of the dirtissues recorded were attributed
to the vehicle, but a muchhigher percentage of fisheye
contamination.
But these concerns can bealmost completely prevented by
power washing the vehicle beforeit even enters the production

floor and then again with acomplete wash after final prep
work is completed before itenters a booth, followed by a
proper wax and grease andwaterborne wipe down process of
all the surfaces to be painted.
But any contamination seenbeyond that can usually be
directly attributed to poorlymaintained air compressor, air
filtering components andairlines things that fall into

(04:39):
the preventative maintenancecategory.
Occasionally and randomly somecontaminated air from outside
can enter the booth through theceiling filters, like if you're
next to a greasy burger orchicken joint that's got really
close proximity to where yourbooth draws its air.
That can cause a fisheyebreakout that can last a few
days.
But, like I said, it is rareand not really something you can

(05:01):
prevent.
What we're going to talk aboutin this episode is something
called preventative maintenance,and what it really looks like
and why it's not only anecessity for today's collision
centers, but it really does payfor itself in a very short
period of time.
Preventative maintenance byitself is exactly what it sounds
like the maintaining of a pieceof equipment that will prevent
it from incurring unnecessaryand usually costly repairs or

malfunctioning or just or stopworking completely.
This is not a new concept.
You've been practicingpreventative maintenance on your
personal things for years, Iwould imagine.
Think about your vehicles,whether they're owned or leased.
You have a maintenance scheduleto get your oil changed every.
You know x amount of miles or xamount of months, right, and
they don't just change the oiland filter.

(05:45):
A reputable business will checkthe fluid levels, the brake pad
, wear the tire, wear thebattery and all those other
things that, if not checked,could cause much more expensive
work down the road if not caughtright.
What about your furnace or yourhome heating systems?
We don't hesitate at all onthis yearly maintenance, do we
no?
Because we don't want ourfurnace to go out in the middle

(06:07):
of winter, when we need it most.
Nor do we want a cracked heatexchanger silently taking out
our family during the night.
This almost happened to me andmy siblings many years ago when
we were kids and it was veryclose.
It's just not worth the risk tosave a few bucks.
Agreed, we schedule our annualphysicals, health screenings for

(06:28):
cholesterol or diabetes orcancer.
We do prostate exams, weschedule dental cleanings and
oral exams, as well as ourannual eye exams.
Aren't those all standardpreventative maintenance
programs to keep our bodies, ourequipment, running year after
year after year and give usearly detection of bigger health
problems on the horizon?

Then why do so many collisionshop owners hesitate when it
comes to committing to apreventative maintenance program
for their most expensive piecesof equipment in the shop?
Just for reference, today'sbooth equipment can cost

(08:44):
anywhere from $100,000 to$250,000 for a quality, proven
piece of equipment not the stuffyou'd order from the back pages
of a magazine or a catalog.
So it's always the largestinvestment a shop owner will
make.
Would it make sense to protectthat investment with a
preventative maintenance program?
Listen, no disrespect, butwould you spend a hundred grand

(09:06):
on a really nice automobile likea Porsche or BMW or Mercedes
and then just totally skip themaintenance through an
authorized dealer and insteadjust occasionally get the oil
changed at a $9.99 quick oilchange place in a strip mall
because it's more convenient andcheaper?
No way in hell you would right.
As I mentioned in my previousepisodes in this series, I've

(09:28):
personally worked with hundredsof shops over my career and
you'd be amazed at the number ofbooths out there, even one or
two year old booths, that gounprotected, uncared for and
unmaintained, month after monthafter month, eroding the
lifespan of the motor, thebearings, the electrical
controls and the other maincomponents of the booth, until
one day something just stopsworking or malfunctions, and

(09:51):
guess what?
A 911 call goes to theservicing distributor.
And when I've asked ownerspoint blank why they don't have
a preventive maintenance plan inplace, they just say, well,
it's too expensive.
And you know, they just come inand disrupt my workflow every
time they change the filters.
It's just a pain in the ass.
I've heard comments like youknow.
You know how those booth guysare they're just trying to get

(10:12):
rich off me, right?
Really, some of these owners dohave the Porsche, bmw or
Mercedes and guess what?
They do have the scheduledmaintenance done on their car
and I'm pretty sure that carisn't generating income for them
, right?
You know, like the booth is,like I've said before and I even
did a podcast episode on this awhile back, and I'll tell

(10:35):
anyone that asks the booth orthe prep decks are realistically
the cash register of thecollision shop.
Nearly every single vehicleneeds to pass through the booth
or the prep deck before you cancha-ching the cash register
right.
Nobody gets paid until the jobis completed, which means
successfully painted anddelivered period.
There aren't many professionalbusinesses out there that can

(10:59):
successfully function with amalfunctioning cash register.
It's just that simple, and acollision shop is really no
different, but it's just neverthought of in the same way.
With that in mind, how long doyou think your business would
still be profitable for themonth if your cash register goes
down One day, two days A week?

(11:19):
Any idea what that costs you inlost production?
Well, if you listened to mylast podcast in this series, the
True Costs of Contamination,you would know that every booth
cycle is worth about $4,350 ofmissed RO opportunity.
That's based on a nationalaverage RO value of $43.50.

(11:40):
Now, depending on how manybooth cycles per day you average
, it's just simple math in there, right Two cycles a day, that's
$8,700.
Four cycles a day, that's$17,400 per day, and it goes on
and on.
Right Now, if you do know whatyour monthly gross profit and,
more importantly, net profit is,it probably doesn't take too

(12:03):
many days before you're in thehole for the month.
But if you don't know thoseKPIs, you may be going backwards
after day one.
Right Now, the easiest way toavoid the situation completely
and protect your investments,your essential equipment, you
know, like your booth and yourcompressed air systems, is by
implementing a solidpreventative maintenance program

from your local qualified boothdistributor booth cycles.
Think about that for a minute Awhole year's worth of
protection for what it wouldcost?
Less than what it would cost ifyou lost two booth cycles of
production.
Now a good preventivemaintenance program should

(12:45):
include some things like amonthly or quarterly filter
service with visible records for6-H compliance, semi-annual or
annual ceiling filter service,air makeup intake filters and
mix room filter service, pitcleaning service, inspect and
replace color correct boothlights, tighten and replace

(13:06):
belts, exhaust fan cleaning,quarterly or annually,
multi-point inspection of allinternal systems and an annual
deep cleaning service, includingbooth coating.
And, lastly, full reporting ofall maintenance activities and
status updates.
That's what a good programwould consist of.
Now, just to be clear, as Iexplained in my first episode of

(13:27):
this series, root sources ofcontamination.
The booth environment can beresponsible for a good portion
of the dirt and contaminationthat ends up in a paint finish
probably a good 40% at least anda preventive maintenance
program will drasticallyminimize that number.
But the painter still hascontrol or influence over 50% of
these issues with contaminationthat cause redos.

(13:48):
So best results to drive downthat amount of rework financial
loss as well as keeping thebooth environment clean as
possible, both inside andsurrounding areas outside, is to
make sure your paint techs arenumber one on board and part of
the preventive maintenanceprogram, and number two
utilizing a good SOP guide toimprove the current hygiene

practices and then keep them ontrack with those improvements.
Having a freshly cleaned andbalanced booth with fresh
filters will not produce a superclean finish if the painter is
jumping in and out of the boothto do a little sanding on the
next job between coats of base,or he has filthy, dusty parts
racks in the booth with twoyears of overspray buildup on

(14:30):
them, with parts laying on themthat he's spraying, or he's
wearing a crusty old spray suitthat hangs out on a hook by his
toolbox, or maybe wears hisbaseball cap that's full of
sanding and bondo dust right.
Maintaining the air compressorand air filtering systems
downstream, the airlines and thehoses and the desiccant system
are all part of a maintenanceprogram too, but the

(14:52):
contamination protection foryour paint finishes can be
negated by your paint techs notproperly prepping the panels
with both solvent wax and greaseand waterborne cleaner, not
taking proper care of theirspray guns, which really need to
be fully torn down and cleanedquite often, or something as
simple as being sure not to usecolognes, perfumes, hand lotions

(15:14):
, deodorants and those kind ofpersonal care products that may
contain chemicals that createfish eyes.
Look, the bottom line is thiswhen a shop doesn't follow a
good preventative maintenanceprogram and the paint team
doesn't follow excellentcleanliness practices inside and
outside the booth, not onlydoes the shop lose money on
extra paint material usage,wasted energy resources and lost

(15:37):
production, but the paint techalso loses about $625 in lost
wages and production every timehe has to redo an average RO, if
we didn't even talk about theimpact to the most important
piece of this puzzle, thecustomer experience.
From my humble perspective, itwould be a wise investment of
resources to couple a top-notchpre-paint hygiene routine

alongside of a good preventativemaintenance program for all
your booths and prep decks.
